im expecting to have to replace mine during my ownership so when i do, whats bells and whistles vs de minimis?
i expect things like valve stem seals, spark plug seals, de-coke, would not be essential, whereas thermostat assembly would be sensible as would rocker cover gasket (neither replaced so far)
things like exhaust and inlet manifold gaskets not required typically?

It's do-able with DIY provided you have a few tools, some skills and patience. There are more than a few videos on YouTube which show you how to dissemble the M54 head to change the gaskets if you go & search for themi expect things like valve stem seals, spark plug seals, de-coke, would not be essential, whereas thermostat assembly would be sensible as would rocker cover gasket (neither replaced so far)

Head gasket failures on the M54 motor are no more common than any other engine head gasket failure on these are normally post a spate of over-heating issues or owner ignorance IMO well what can you expect? agree with Helix402 drawing block threads are a documented issue thread softening/weakening possibly a side effect of past heating up or boiling dry even

Throw the engine away and fit a good used one - seriously. A mate who is not conversant with them had a 330i in with the typical head gasket symptoms. Head off, pressure test and skim, clean the block up, new gasket and bolts...........and, of course, it pulled three block threads out. Cue dismantling again and three helicoils - thankfully the others held up but a month later the POS was up to its old tricks. A bottle of steel seal and it was traded in.
As anyone who knows BMW's will attest, this is a very common scenario.
Good used M54's are cheap enough now and no more aggro to fit than trying to repair one.
