Early one with the weird brick connector round back talking to the telly with a VGA cable and the amp with optical.
Can I buy any sort of cable or adapter to make it do either/or the video/audio over HDMI?
I suppose one option is chopping mine for a later Xbox but that seems like a bit of a sledgehammer solution for a machine that gets used once or twice a month.

Something like that would do, this has an optical input so you can carry sound through HDMI too, you will need an additional optical lead if you dont have one (they are only a few quid)

What resolution are you using with the VGA cable?
What resolution is your TV capable of (720p/1080i/1080p/4k/8k)?
What resolution do you want to display?
Component HD cables will let you show 1080p on a 1080p TV - and that's what mine was using before I got the new XBox Slim with the HDMI connections.

That's male to male though.The xbox will output to a male cable, you'll need a female-female VGA Adaptor for that, and you'll need to route the audio somehow. Probably toslink. (Optical)
Just to clarify I am currently connecting the Xbox to my TV with a genuine VGA cable and to the receiver with an optical cable.
New receiver has HDMI (old one did not) and for the sake of simplicity (and not messing with lots of remotes) I'm trying to use all HDMI if I can.
If the component lead won't cause any loss of quality versus VGA I may as well use this and let the receiver do all my switching or audio/video sources.
