File Replication on a Web Server

I'm busy setting up my new servers and need to suss out how to replicate across my new web servers.
i.e. I'll be publishing changes to Web Server number 1 and need changes copied automatically to Web Server 2 (2-n ultimately).
It'll need to replicate instantaneously too to cope with picture uploads.
I looked at the MS system that comes with 2003 but that looks like overkill.
Does anyone have any experience of appropriate products? Like all these things I seem to be able to find products from $29 to $000's.

Probably a bit late now, but I would have gone with a Raid array to store the website and a Windows cluster for your Servers. That way the data is stored in one place (Well, not technically with raid) and the servers all pull the data from the one source. This will also solve any issues with load-balancing and failing servers.
