E36 heater trouble

Since I bought my E36 I have not been able to use the fan unless it is full speed, I have tried a new switch but that did not work, does this mean I need a new motor and how difficult is it to replace?

Sounds like you need a final stage resistor, known as a hedgehog, rather than a motor:
