Heater effectiveness .... or not?

Had S3 for 2 months and done most of 2,000 miles with top off - only rained twice as far as can remember.
Its getting a bit chillier in a morning so tried heater today. Realise have to have fan on (and that works fine) and that swivel air vent down the tunnel needs to be open (it was) but even so, seemed to make little difference to feet. Conversely,hands and dash were toasted.
Is this as good as it gets or am I missing something?
So is it woolly hats and thermals ( or £400+ of sheepskin pilot's jacket?)or has anyone modified their system to improve heating of feet?
Had this vision of crisp, sunny autumn / winter mornings........
